Most QBRs are a waste of everyone’s afternoon.
You sit in a room, someone runs through a deck of charts you’ve already seen, the team talks about deals that are already closed or already dead, and you walk out with a vague sense that you should “focus on pipeline” next quarter. Nothing changes. The same problems show up in three months’ time.
The Quarterly Business Review was supposed to be a calibration exercise — a structured moment to look back at what happened, understand why, and make specific decisions about what changes going forward. Most businesses have turned it into a performance theatre: reps present their numbers, leaders ask a few questions, everyone agrees the market was tough, and the meeting ends.
If that sounds familiar, your QBR isn’t a business review. It’s a status update with better catering.
What a QBR Is Actually For
The purpose of a QBR is not to recap activity. You have a CRM for that. The purpose is to identify the root causes behind your results — good and bad — and to make decisions that change the trajectory of the next quarter.
That means three things need to happen in the room:
- You need to agree on what the numbers actually mean, not just what they are.
- You need to diagnose the deals and sequences that didn’t go to plan, and understand why.
- You need to leave with specific commitments — changed behaviours, new processes, adjusted targets, additional enablement — that address what you found.
If you’re not leaving a QBR with decisions, you wasted a morning.
The Agenda That Actually Works
Most QBR agendas run in the wrong order. They start with results, which puts everyone on the defensive before the real conversation has started. Start with context instead.
Quarter in review (15–20 minutes). Not a rep-by-rep walk-through of numbers. A top-down summary: revenue vs target, pipeline created vs target, key deals won and lost, and any external factors — new competition, market shifts, pricing changes — that need to be on the table before you start interpreting results.
Root cause analysis on misses (30–40 minutes). This is the part most teams skip because it’s uncomfortable. If you missed target, why? Not “the market was slow” — what specifically happened at the stage level? Where did deals stall? Which deal sources underperformed? Which rep or team had conversion rates below expected, and at which stage?
Deal reviews (20–30 minutes). Pick three to five representative deals — at least two losses and one surprise win. Walk through each one as a diagnostic. What happened at each stage? What should have happened? What did you learn about the buyer, the process, or the pitch?
Next quarter plan (20–25 minutes). This is a planning session, not a target-setting session. Targets come from the business. The plan covers how you hit them: which segments, which activities, what pipeline coverage you need going in, and what changes you’re making based on what you found in the root cause analysis.
Enablement gaps (15 minutes). What do reps need to perform better next quarter? Objection handling, new case studies, pricing clarity, demo training. Be specific. Assign owners.
Separating the Data Review from the Narrative Review
One of the most common QBR failures is conflating numbers with story. A rep who hit 120% of target might have gotten lucky on one large deal and had a weak quarter underneath. A rep at 85% might have built the strongest pipeline the business has ever seen.
Run the data review before the meeting. Send a standardised report pack in advance — pipeline velocity, conversion rates by stage, average deal size, win/loss ratio by source. Ask people to come prepared with their own read of what happened. The meeting itself should be narrative and diagnostic, not number-recitation.
This also prevents the classic QBR problem where the first 45 minutes disappear into someone pulling the right spreadsheet.
Sandbagging vs Over-Commitment: What to Do With Both
You’ll have reps who sandbagged — who under-called their quarter and hit it comfortably — and reps who over-committed and fell short. Both are data points about forecast accuracy, and both need to be addressed.
Sandbagging usually signals one of two things: either the rep doesn’t trust the process (if they call it, they’ll be held to it), or they genuinely don’t understand deal risk. Either way, it’s a forecast hygiene problem. The fix is stage discipline — making sure that when a deal is moved to a certain stage, the evidence required to be there is clear and consistent.
Over-commitment is more often an optimism problem or a discovery problem. If reps are consistently over-calling deals that then stall or go dark, it’s usually because qualification is weak. The buyer said nice things in the demo but was never actually qualified. This shows up at the QBR as a pipeline problem, but it’s really a process problem.
The QBR is where you surface these patterns — not to embarrass individuals, but to identify what needs to change in the system.
Pipeline Reviews vs QBRs: Know the Difference
These are not the same meeting and should not be treated as the same meeting.
Pipeline reviews should happen weekly or fortnightly. They’re operational: which deals are moving, which are stuck, what’s the next action, does the forecast still hold. They’re short, focused, and deal-level.
QBRs are strategic. They’re about patterns, not individual deals. If you find yourself doing deal-level triage in a QBR, something has gone wrong — either your pipeline reviews aren’t working, or your data quality is so poor that no one trusts the CRM.
Which brings up the other thing that derails QBRs faster than anything else: bad data. If your stage definitions are ambiguous, if reps are moving deals forward based on hope rather than evidence, if half your pipeline is deals that haven’t been touched in 60 days — your QBR will be a conversation about data integrity rather than strategy. That’s not worthless, but it’s not what you need.
A QBR where everyone has confidence in the underlying data is a fundamentally different conversation to one where the first 30 minutes involves arguing about whether a deal should really be in stage 4. Get the data right first.
What Good Looks Like
A QBR done well looks like this: you go in with a clear picture of what happened and why, you have an honest conversation about where the process broke down, you make two or three specific decisions that change something going forward, and everyone leaves knowing what they’re accountable for next quarter.
It takes roughly two and a half to three hours. It requires preparation from everyone in the room. It feels more like a working session than a presentation. And it produces tangible outputs — changed processes, adjusted targets, specific enablement plans — not just slides.
If your QBR doesn’t produce decisions, redesign the agenda. If the decisions aren’t being followed up, the QBR has a governance problem, not a format problem.
The quality of your QBR is largely a function of the quality of your underlying data. Without clean stage definitions and reliable conversion metrics, you’re reviewing stories rather than evidence — which means the decisions you make will be based on whoever told the most convincing narrative in the room. If you haven’t locked down what your pipeline stages actually mean, that’s the place to start, and it’s worth understanding which sales metrics you should actually be tracking before the next review cycle comes around.
